Someone tells\u00a0you there\u00a0are\u00a0twenty people who are dying to volunteer for your department.<\/p>\n<p><em>Volunteer<\/em>, not intern &#8211; These folks get paid nothing in exchange for the experience and knowledge that they\u00a0are\u00a0helping you in getting your big job done.<\/p>\n<p>And they\u00a0are\u00a0(I repeat!)\u00a0<strong><em>free labor.<\/em><\/strong>\u00a0They will do\u00a0<strong><em>anything you ask them.<\/em><\/strong>\u00a0Your department gets more work done and, as a result, is more profitable. And since your own year-end bonus relies on your productivity, the more you deliver, the more\u00a0<strong><em>you<\/em><\/strong>\u00a0make.<\/p>\n<p>Sounds kinda awesome right?\u00a0I\u2019m thinking you\u2019d sign right up.<\/p>\n<p>So then why do so many nonprofit leaders have a serious love\/hate relationship with volunteers? And is there anything they (and you) can do to make it actually work?<\/p>\n<p>Why yes. Yes there is\u2026<!--more--><\/p>\n<p>First, a recent reader,\u00a0without meaning to, brought to light how valuable volunteers can really be:<\/p>\n<p><p style=\"padding-left: 30px;\"><em>\u201cI\u2019m the program director and run 9 different committees by myself with one support person that splits her time between me and the ED. Yet we have 4 staff members dedicated to two fundraisers. More money = more help.\u201d<\/em><\/p>\n<\/p>\n<p>Perhaps more money equals more help. But guess what? More volunteers equals more help too! How about finding a first rate volunteer to work 15 hours a week to help with administrative support for this ridiculous amount of work?<\/p>\n<p><h2>3 REASONS NONPROFIT LEADERS HATE VOLUNTEERS<\/h2>\n<\/p>\n<p>So with all the potential upside, what\u2019s the issue anyway? I mean seriously, who turns her back on free labor? Why don\u2019t we all turn over every stone to try to find volunteers? Here are the top three <span style=\"text-decoration: line-through;\">excuses<\/span> reasons I hear from nonprofit leaders.<\/p>\n<ol>\n<li><strong>Volunteers are too much work.\u00a0<\/strong>I have to figure out what the heck they can do that is finite, requires little supervision and keeps them occupied for long stretches of time.\u00a0I am already way too busy to take on\u00a0<em>additional<\/em>\u00a0responsibility.<\/li>\n<li><strong>Volunteers are just not reliable.\u00a0<\/strong>I just can\u2019t count on \u2018em.\u00a0I don\u2019t pay them so who knows if they\u2019ll even show up when I need them.\u00a0I can\u2019t take that chance.<\/li>\n<li><strong>My work needs to be perfect.\u00a0<\/strong>I can\u2019t afford to let any balls drop \u2013 there\u2019s too much at stake.\u00a0I can\u2019t give work to someone who doesn\u2019t have the same amount of skin in the game as I do.<\/li>\n<\/ol>\n<p><h2>THESE REASONS SEEM REASONABLE<\/h2>\n<\/p>\n<p>But they\u2019re not. Here\u2019s why.<\/p>\n<p>Yes there\u2019s a lot at stake if something gets messed up. But there\u2019s even more at stake if you don\u2019t get done what needs to be done. You can\u2019t do everything yourself and have the reach and impact you need. It\u2019s nearly impossible. If you never delegate, you\u2019ll drown (<a href=\"https:\/\/joangarry.com\/nonprofit-burnout\/\">and burn out<\/a>.) And most nonprofits simply don\u2019t have enough staff.<\/p>\n<p>All three of the reasons come down to managing risk. You just need to find the right person who is committed to your mission. You need to give them specific tasks and you need to hold them accountable.<\/p>\n<p>If you can\u2019t do that, maybe the problem isn\u2019t with the volunteers. Maybe it\u2019s with you.<\/p>\n<p><h2>WHAT IF YOU\u2019RE THE PROBLEM?<\/h2>\n<\/p>\n<p>Don\u2019t get defensive now. Of course there are great volunteers and terrible ones. A great volunteer is the same kind of person who makes a great staffer. She\u2019s committed, understands her responsibilities (and has been sufficiently trained,) and she\u2019s held accountable.<\/p>\n<p>But there\u2019s another critical ingredient. <em>A great supervisor with a dose of creativity.<\/em><\/p>\n<p>In other words, you.<\/p>\n<p>Here\u2019s what I mean about creativity.\u00a0Think about the work you do every day.\u00a0Think about the small tasks that, in aggregate, suck up your time. I\u2019m positive you can come up with a variety of tasks for a willing and enthusiastic volunteer for <em>at least<\/em> an hour or two each day. If you plan far enough ahead, maybe even a couple days each week.<\/p>\n<p>Filing. Backing up your computer. Pouring ketchup into cups for the lunch service at the soup kitchen.<\/p>\n<p>It\u2019s just not that hard to be creative about volunteers for annual galas and big dinner parties. In fact, you simply can\u2019t execute these without dedicated volunteers. Start to think about your day-to-day job the same way.<\/p>\n<p>So that\u2019s the \u201ccreative\u201d part. How about the \u201cgreat supervisor\u201d part?<\/p>\n<p><h2>3 WAYS TO MAXIMIZE VOLUNTEERS IN YOUR ORGANIZATION<\/h2>\n<\/p>\n<p><strong>1)\u00a0Answer the phone<\/strong><\/p>\n<p>This one is a serious pet peeve. More than once I\u2019ve told somebody I\u2019m a nonprofit consultant and mention a client. The response: <em>\u201cOh yeah, I tried to volunteer for them once but no one ever got back to me.\u201d<\/em><\/p>\n<p>SERIOUSLY? Just stop it! As an organization, make a decision. Either commit to working with volunteers or don&#8217;t.\u00a0But if you do, pick up the phone.<\/p>\n<p><strong>2)\u00a0Take interviews seriously<\/strong><\/p>\n<p>Just because the price is right doesn\u2019t mean that either (a) the skill set is right or (b) the volunteer wants the gig for the right reason. Treat volunteer interviews just like you would for a full-time staffer.<\/p>\n<p><strong>3) Invest<\/strong><\/p>\n<p>People who drive meaning and significance from their work are <a href=\"https:\/\/joangarry.com\/keep-best-employees\/\">more than three times as likely to stay engaged and stay put.<\/a><\/p>\n<p>If you take time to share successes or a story that amplifies the need for your work, the specific task becomes unimportant. You\u2019ll wind up with a volunteer who cares about the quality of the work as much as you do and will stay with you a long time. Don\u2019t take your volunteers for granted. Let them know they\u2019re appreciated and doing meaningful work.<\/p>\n<p><h2>ONE LAST THING<\/h2>\n<\/p>\n<p>Do my readers a favor.
